Why Most Leadership Teams Talk About Innovation but Don’t Change Anything

Walk into almost any leadership meeting and you’ll hear the same thing: “We need to innovate.”

And yet, six months later, nothing meaningful has changed.

As a leadership and innovation keynote speaker, this is one of the most common challenges I see across organizations.

This isn’t a motivation problem. It’s not a lack of ideas. And it’s definitely not because leaders don’t care.

It’s because most leadership teams are solving the wrong problem.

A Story From the Field

In one organization I worked with, the leadership team had just completed a full strategic planning process. They had bold goals, new initiatives, and a shared commitment to innovation.

Three months later, when I asked what had actually changed, one leader said:

“We’re still doing everything we were doing before… just with new language.”

This is a pattern I see often when working with leadership teams across industries.

The Real Issue: Missing the WHY and the WHAT

Innovation doesn’t fail because of a lack of creativity.

It fails because leadership teams are not aligned on what matters most.

They haven’t clearly defined:

  • the WHY – why something is important

  • the WHAT – what the boundaries and constraints are

Different leaders are optimizing for different outcomes:

  • Growth vs. stability

  • Short-term wins vs. long-term bets

  • Efficiency vs. experimentation

Without alignment, innovation becomes noise.

Why Strategy Doesn’t Translate Into Action

Most organizations spend time discussing strategy, but very little time defining:

  • What will we actually do differently?

  • What are we willing to stop doing?

  • What risks are we willing to take?

Without clear answers, innovation stays theoretical.

What High-Performing Leadership Teams Do Differently

They shift from conversation to commitment:

  • They define a small number of strategic priorities

  • They create boundaries around what not to pursue

  • They establish clear decision-making frameworks

Innovation becomes a system, not a slogan.

A Better Way Forward

If you want innovation to stick, start here:

  • Define the “what” before the “how”

  • Align your leadership team on risk tolerance

  • Create boundaries that guide decisions

Because innovation doesn’t happen from more discussion.

It happens from better decisions.
